Not because the engineers are bad, and not because the intentions are wrong. Somewhere between establishing the team and proving its value, the mission drifts. The team starts optimizing for its own credibility rather than the outcomes of the teams it was built to support.

The symptoms are familiar: enormous energy spent proving they were real engineers, tools written to demonstrate coding ability, frameworks built that nobody asked for, competing with the very teams they were supposed to serve. That is the wrong game entirely.

I started using a different frame for the work itself: SRE as Service Rendered Efficiently.

The incident patterns below are composite and anonymized. Counts are rounded. Names, IDs, and infrastructure details are fictionalized to protect customer confidentiality.

Explain like I’m five

If you are the school nurse, success is kids who feel better and get back to class — not how fancy your clinic looks. SRE AI should help on-call get back to work, not win awards for the clinic remodel.


Three words

Service means you exist for the teams building the product — not competing with them. AI investigation that burns tokens re-digging the same alert because someone @mentioned the bot again is not service. Linking them to the completed RCA is.

Rendered means operational craft: how you run systems, respond to incidents, build automation, and maintain reliability. The doing, not just the designing. An undetermined triage that still posts findings-so-far is craft. A hollow “Incomplete” card is theater.

Efficiently means doing it intelligently — automation that understands the operational problem it is solving. Reuse policies, spill honesty, and cold-start fixes are leverage. A new internal framework nobody asked for is Promoware.

Those are completely different incentive structures. They produce completely different cultures — and completely different AI products.

A number that changed how we shipped

In one week of production debug export analysis for a mid-size SaaS customer’s AI investigate path, we saw roughly 100 investigations. About fifteen alert IDs had multiple full digs. One alert saw twenty-plus full reruns — same worker failure pattern, hourly cycle, Slack follow-ups that each launched a fresh workflow despite a completed RCA already sitting on the thread.

That is not a model quality problem first. It is a service design problem. The product rewarded “start another investigate” over “serve the human who already has an answer.”

The fix was not a smarter prompt. It was reuse-first launch policy, correlation gates, and handoffs that treat support and on-call as customers of the investigation service. Those stories are the rest of this series.


If you lead an SRE team

  • Stop rewarding frameworks shipped as proof of engineering worth
  • Start measuring investigations per alert, time-to-first-useful-answer, and whether undetermined runs still post findings
  • Ask whether AI investigation reduces load on the teams you serve — or creates a second stream of work they have to babysit

If you ship the agent platform

  • Prefer product gates (reuse cooldown, user-goal enforcement, spill honesty) over prompt pep talks
  • Treat Slack and Activity UX as part of the investigation service, not a logging afterthought
  • Grade production debug exports in batches — that is how the reuse and correlation work got prioritized
